The challenge

Headphone Zone ships across India through several courier partners whose PIN-code serviceability changes every day — codes go into embargo constantly. An order to a PIN code no partner can deliver means a cancellation, a refund and a support ticket, after the customer has already paid. They needed the checkout to catch it first.

Headphone Zone sells audio across India and ships through several courier partners — DTDC, Blue Dart, Delhivery, DHL. The catch is that courier serviceability is not fixed: on any given day a PIN code can go into embargo and stop being deliverable by one partner or another. It changes daily.

Keeping delivery rules updated by hand — or through an app — every single day is not realistic. And when it slips, the failure is expensive: an order to a PIN code no partner can service becomes a cancellation, a refund, and a support conversation — after the customer has already paid. That is about the worst experience ecommerce can hand someone.

What they wanted

Their couriers already expose serviceability APIs, and Headphone Zone were pushing partner data into them daily. So the ask was direct: when a customer types their PIN code at checkout, check — in a fraction of a second — whether anyone can actually deliver there. If nobody can, tell them and stop the order before payment.

What we built

We built it on Checkout Ninja, our own checkout app, which can fire from inside the checkout to an external API mid-flow. That was the key that made this possible without hacking the checkout.

When a customer enters their PIN code, our API checks each partner in turn against live serviceability:

  1. Check DTDC — if it can deliver, the order proceeds.
  2. If not, check Blue Dart.
  3. If not, check Delhivery — and so on across the partners.

The first partner that can deliver wins, and the order carries on, flagged to that partner for fulfilment. Only if every partner comes back non-serviceable does the checkout show a clear message and block the order.

  • Live and sub-second, as the PIN code is typed.
  • Cascading across couriers, so an order only fails when they all fail.
  • Runs inside the real checkout via Checkout Ninja — no theme workarounds.

The result

Undeliverable orders are now caught at the checkout, before any money changes hands — instead of surfacing days later as a cancellation. It is cleaner for fulfilment, it routes each order to a partner that can actually deliver it, and it takes a whole category of “why hasn’t my order shipped” tickets off the support team. Most of all, it spares the customer the worst outcome of all: paying for something that was never going to arrive.
